A large independent school in East Sussex asked JRP Direct to deliver its whole-school Christmas day out, transporting more than 1,000 students and staff across a full day with multiple movements. Objectives

Our goals were clear: provide punctual and safe transport for more than a thousand passengers, maintain group integrity across multiple destinations, operate through a single point of contact for the school, and give live oversight so any developing issues could be managed proactively.

Our Solution

We began by mobilising our full fleet, matching vehicle sizes to group needs so that seating plans and staffing ratios were preserved. To add capacity without compromising standards, we integrated trusted, pre-briefed partner operators who agreed to our service levels and communications protocols. This gave us the scale required while keeping control in our hands.

Planning centred on a master schedule. We produced detailed vehicle allocations, staggered dispatch times and driver briefs, and we shared clear itineraries with staff leads, including contact numbers and contingencies. Loading points and traffic flow were mapped at the school, the church and each activity venue to minimise dwell times and avoid bottlenecks.

On the day, our Transport Manager attended on site to coordinate departures and returns. Every vehicle was tracked in real time, allowing us to monitor progress, adjust timings when needed and keep the school informed. A central communications hub linked our drivers, partner operators and staff leads, while our 24/7 line remained open for immediate escalation.

Safety and safeguarding were built in from the start. All drivers held enhanced DBS checks and our ESCC approval supported the risk framework. Registers and headcounts were maintained at every movement, with a clear escalation pathway and spare capacity available to absorb any last-minute changes.
